Managing $15M+ in ad spend a month

Why ecommerce growth stalls

There’s a reason you can’t scale on Google and YouTube

In the accounts we audit, branded search, returning buyers and hot Meta audiences produce 90% of the revenue Google reports as growth. That revenue was already yours. But most setups take credit for it, and this leak shows up in three places:

01

Demand is capped

Search and Shopping do more than capture people who are ready to buy. They can expand your product coverage, reach informational and comparison searches, and bring new categories of demand into the account.

But most accounts stay concentrated around a small set of bottom-of-funnel keywords and product searches. That keeps the account harvesting the same demand every month instead of growing the pool. To keep growing, you need campaigns and pages that convert people earlier in the journey, before they're searching for your brand or an obvious product solution.

How many of your new customers last month had never heard of you before they clicked?

02

Your pages are limiting the traffic you can unlock

Most ecommerce accounts rely on a small number of bottom-of-funnel pages: product pages, collection pages and sometimes the homepage. Those pages convert people who already know what they want, but they aren't built for every audience or stage of intent.

Custom pages change the range of traffic you can buy. An informational search may need an educational page. A comparison search may need a proof-led comparison page. Cold traffic may need an advertorial, listicle or problem-focused page before it's ready for a product page. Pages built around the audience, query and objection unlock entire portions of traffic the account can't currently convert.

How many different landing pages is your Google traffic split across, and how many were built for a specific query or objection?

03

Google doesn't know what you sell

Google can only target and rank from the information it receives. Your product attributes, category mapping, sales badges and reviews all tell the platform what the product is, who it's for, and whether it deserves to be shown.

When those signals are weak, Google serves the wrong products to the wrong people at the wrong time. Or worse, you are placed next to competitors who look like better choices than you do. More budget doesn't fix this. And showing up is only half the job: a new customer comparing you with three brands they've never bought from decides on your listings, images, badges and reviews.

Has anyone set up your Merchant Center beyond the basics: attributes, badges and reviews?

Who this is for

Built for 7- to 9-Figure eCommerce Brands.

If you’re spending more on Google but not seeing it in your bank account, there’s usually a reason. Too much of your spend is capturing existing demand instead of creating new demand.

This is for you, if:

  • ✓You believe Google should be contributing more incremental new customers to the business
  • ✓You want to scale beyond branded search, retargeting and existing demand
  • ✓You want a team that can work beyond the ad account across feeds, landing pages, creative, tracking and measurement
  • ✓You care about profitable business growth, not just what Google reports as ROAS

Not for you, if:

  • ✕You’re comfortable paying to acquire the same customer twice
  • ✕You’re comfortable relying on Meta as your only real new-customer acquisition engine
  • ✕You’d rather protect a pretty ROAS number than find new customers and grow the business
  • ✕You’re happy paying an agency $5K a month to make two changes to your account

The six systems we build and run

An ecosystem designed around the single goal of scaling new customer acquisition through Google and YouTube.

This is the system we build and run around your account.

What's inside the system

01

Account Strategist

Alongside the rest of your team, you get a strategist on your account.

Veterans in eCommerce, they are experts in marketing strategy and unit economics. They know how a P&L moves and how your campaign performs.

Your strategist owns the commercial target, the roadmap and the decisions above the ad account: margin, new-customer contribution and product economics. They work alongside the media buyer, landing page team, creative strategist and technical specialist, so the account runs as one system.

02

Media buying

Search, Shopping, PMax, Demand Gen and YouTube.

We give cold, consideration and branded their own targets instead of letting them hide inside one number, and we tag every campaign for new-customer revenue. We buy against the commercial target you care about.

03

Feed and Merchant Center Management

Google Merchant Center (GMC) optimization is where the biggest wins are hiding.

Our specialists come from DataFeedWatch and Google. They work directly on your product data to ensure Google knows exactly what you sell. This means fixing messy attributes and multi-market feeds across thousands of SKUs, or crafting multiple tailored listings for single-product stores to capture different search intents.

We also optimize your reviews set-up, so product ratings, store ratings and recency make you the obvious choice for first-time buyers.

04

Landing pages

Product, sale, comparison, campaign-specific pages, advertorials and listicles.

This is not general website work. Our in-house team builds each page around the audience, offer, campaign type, and objection behind the click: advertorials and listicles for cold traffic, dedicated product and comparison pages for high intent.

Plus, our in-house SEO branch ensures every page is optimized not just for paid conversions, but to rank organically on the SERP and with LLMs.

05

Video and Native ads on Demand Gen.

Scripts, edits, hooks, angles, AI-assisted variants and category research.

We complement your existing creative team with Demand Gen-focused creatives built specifically for Google and YouTube.

We deep dive into what’s already working for you and your competitors, then produce new hooks, angles, scripts and edits in-house. Creative designed to not only grab attention, but convert new customers and help you scale.

We then use these in Demand Generation campaigns to create more demand.

06

Measurement and proof

We agree the KPIs with you first, then build tracking that answers them.

Our reporting clearly shows what’s incremental vs. existing demand.

We hold official partnerships with Hyros, Northbeam, Triple Whale and Haus. We install tracking from scratch or work inside whatever you already run, then structure the ad account to clearly separate branded from non-branded activity, with a heavy focus on acquiring cold, incremental customers. You’ll always have a clear view of where your growth is actually coming from.

Leadership

Built by operators.

Three partners lead Echelonn. Two started at Google. Every specialist on the team works across the whole system, not just one campaign.

Jackson BlackledgeFounder

Jackson got into eCommerce at 16, figuring out inventory, marketing, and scaling brands from his grandmother's living room. By 2020, after years of hands-on experience, he launched Echelonn, a Google Ads agency built specifically for eCommerce brands that want to grow fast and profitably. Since then, Echelonn has grown into a team of specialists, managing high-budget Google Ads campaigns for some of the top ecommerce brands in the world.

Filippo CaroliPartner, Head of Google Ads

With over 10 years of experience in Google Ads, Filippo started his career at Google and quickly became a top performer and trainer for over 200 new hires. His tenure at DataFeedWatch further honed his expertise in Google Merchant Center and Product Feed Optimization. Since joining in 2020, his leadership and innovative approach have been instrumental, while his passion for his Italian heritage, family, football, and food adds to his dynamic profile.

Claudio TimpanoPartner, Head of Operations

Claudio is a performance marketer and operations consultant with over a decade of experience transforming businesses through data, technology, and streamlined processes. From startups to global enterprises, he stepped into the tech world as a manager at Google. Since then, he has led teams managing millions of dollars in ad spend for iconic brands like Bethesda and Gucci. Frequently asked questions

Do you optimize for ROAS?

New customers matter more than a flattering blended ROAS. We split every account two ways, new versus returning and branded versus non-branded, and report both weekly so you can see which spend wins customers you did not already have.

Do you use platform data for reporting?

In-platform tracking matters enormously, it's the only signal Google can actually optimize against, so we make sure yours is clean and complete. But we don't judge performance on it alone. We hold official partnerships with Hyros, Northbeam, Triple Whale and Haus, and we work inside whatever you already run.

Do you also help with SEO and organic rankings?

Yes. While Google and YouTube Ads are our core focus, our SEO team works alongside the paid team to make sure the pages we build can capture organic demand too. We look at technical SEO, keyword opportunities, content, internal linking and authority, with a particular focus on high-intent non-brand searches relevant to your products.

Do you optimise for ChatGPT and AI search?

Yes. Search behaviour is expanding beyond traditional Google results. Where relevant, we structure and optimise content so your brand and products have a better chance of being discovered across traditional search and AI/LLM-driven results. We treat this as an extension of search visibility rather than a separate gimmick.

How do you know if Google Ads is actually incremental?

We don’t take Google’s reported ROAS at face value. We separate branded from non-branded and new from returning customers, then compare that with your wider business data and attribution stack. Where appropriate, we can also use incrementality testing to understand what revenue Google is genuinely creating versus revenue it is simply taking credit for.

Why do you manage landing pages and feeds instead of just ads?

Because Google Ads performance depends on them. Sending paid traffic to a generic homepage is one of the biggest reasons ROAS looks fine while incremental customer acquisition stalls.

Why do you only do Google and YouTube?

Focus dictates how far into the channel we can go. Most agencies stop at the ad account and call everything else somebody else's job. Specializing entirely in Google and YouTube gives us the bandwidth to build the layers underneath the ads: SEO, reviews, feeds and bespoke advertorials.

Who will actually manage my account?

You get five specialists on your account: account strategist, media buyer, landing page specialist, tech specialist and creative strategist. Our media buyers cap at 6 to 8 accounts each, not 15 to 20+. The team is in Slack with you, not just on a monthly status call.

What are your contract terms?

No onboarding fee, no upfront cost, no lock-in. Month-to-month with no commission on ad spend. Clients stay because the work is good, not because the contract makes leaving hard.

Who is this service for?

7 to 9-figure ecommerce, from challenger brands to category leaders. We cap each media buyer at 6 to 8 accounts so the senior team executes the work instead of supervising it, which means we take a limited number of accounts at a time.

How does the call look like?

Think less “audit”, more strategy session. We screen share your account and spend an hour digging into your Shopping, Search, YouTube and wider setup. No scare tactics or manufactured problems. We’ll show you opportunities and strategies you probably didn’t know existed, what we’d prioritise, and exactly how we’d approach them. You’ll leave with ideas you can use whether you hire us or not.

Find the growth bottleneck hidden inside your account.

The roadmap is worth something even if you never hire us. We walk your account live, name the constraint holding back your growth, and map out the first actions you need to take.

Seamless & Transformative

Working with Echelonn has been both seamless and transformative. Their processes are well refined and whilst they’re available to us at any time, they work their magic in the background without requiring a lot of input from our side. The results happened almost instantly - these guys are the masters of Google Ads. Both Merima and Vlad have been wonderful to work with - led by the best - Jackson. Thank you guys

Fast, engaged and easy to work with

Echelonn runs our Google Ads, Shopping feeds and SEO across several countries. What stands out is how quickly they act. A request to move campaigns to different feeds was handled the same evening. Direct contact, clear communication and a team that thinks along with you. A great partner to grow with.

We have worked with multiple Google Agencies in the past and also have an in-house team. Echelonn has performed best!

What sets Echelonn apart from other agencies

I've been working with Echelonn for more than two years through ICON Amsterdam. What sets Echelonn apart from other agencies is their excellent communication and the breadth of experience across the whole agency. These guys know how to scale.

I would highly recommend Echelonn to…

I would highly recommend Echelonn to anyone looking for help with Google ads.

I run a 7 figure ecommerce store and Echelonn are one of the rare agencies that actually over deliver on results. I previously worked with a different google ads agency and they did not get results anywhere close to what I’m getting with Echelonn.

We’ve been working together for about 2 years and they’ve been able to consistently scale my spend whilst maintaining my target ROAS.

I love that they are continually improving my account and that there’s very little touch points or meetings - less talk, more action than most agencies.

Our account manager Mitch is great to deal with and has great support around him with a team that understands how to grow ecom really well.
